Reporting Capability (15%): Can the tool surface the operational data leadership needs without manual assembly? Can managers see team capacity, deadline proximity, WIP status, and client pipeline without building custom reports? Reporting that requires a data analyst to interpret is not self-service reporting.
Scalability (15%): Will this tool support the firm at twice its current size? Check user limits, performance under load, multi-location support, role hierarchy depth, and the vendor’s track record with firms in the firm’s growth range.
Vendor Support (10%): How responsive is the vendor during the evaluation process? The evaluation period is when the vendor is most motivated to be responsive. If support is slow during evaluation, it will be slower after the contract is signed. Also evaluate the vendor’s product roadmap transparency and the clarity of their implementation support.
A 20-person firm selected a PM system based on a comprehensive feature comparison. The tool won on features across nearly every category: more automation options, more integration labels, more reporting templates. The managing partner was confident the decision was data-driven.
Within three months, the team had identified a fundamental workflow mismatch. The tool’s stage management was designed for linear workflows, but the firm’s tax preparation process had a branching structure where returns could follow three different paths depending on complexity. The way to close the gap is to demand a trial period with real data before committing. Not a sandbox with sample data — a trial with actual client engagements, actual team members, and actual workflow execution. Most vendors will resist this, because trials with real data are more likely to surface limitations than curated demos. But firms that insist on this step avoid the most expensive selection mistakes.
